Leadership begins before the position

A title tells people what decisions a person is authorized to make. It cannot tell them whether that person is worthy of trust. An employee may comply with a supervisor because the role requires it while privately withholding concerns, ideas, or initiative. Another employee with no formal authority may be the person colleagues approach because she has a reputation for fairness, sound judgment, and keeping her word. The difference is not popularity. It is the history of behavior that surrounds each person. Leadership, in this academy, begins when your choices shape the work and well-being of somebody else.

Your first assignment is to distinguish authority, credibility, and influence. Authority is a responsibility entrusted by an organization. Credibility is the confidence people have in your words and judgment. Influence is your ability to help others move toward a worthwhile result. These can reinforce one another, but none guarantees the other two. If you depend only on authority, staff may do only what is required. If you pursue influence without responsibility, you risk pleasing people at the expense of standards. Mature leadership accepts the obligations of the position and then earns confidence through predictable action.

Consider an ordinary workday: a new employee asks a question during a busy meeting. One manager gives an irritated answer because there is no time. Another pauses, answers the question, and explains how to raise urgent issues in the future. Both may get the meeting finished. Only one has also taught the team that asking for help is safe. Small interactions become a culture when repeated.

Leadership tool: Observe • Interpret • Choose: notice a leadership moment, name what your response taught others, then choose the behavior you want repeated.
